Why Excel is the real competitor

For most Indian SME manufacturers the honest competitor to a quality management system is not another QMS — it is Excel. Inspection results, a gauge calibration list, an FMEA, a control plan and a rejection log all live in workbooks that someone maintains by hand. Excel is free, familiar and flexible, and for a very small shop it can genuinely hold the data. The problem is not that Excel stores quality data badly; it is that a spreadsheet cannot control that data, cannot keep it current, and cannot prove any of it to an auditor. That is where a real system earns its place.

A spreadsheet is a place to put numbers. A quality system is a place where numbers are controlled, connected and provable. An IATF 16949 or ISO 9001 audit tests the second thing, not the first.

Where Excel quietly gets by

It is worth being fair. Excel handles a single inspection sheet, a one-off capability calculation, or a small gauge list well enough that a plant can limp along for years. The trouble starts when the records have to join up — when a rejection must trace to a defect code, an 8D and back to the FMEA; when a control plan must point at a gauge whose calibration is current; when the specification limits inspection uses must be the same limits SPC reads. Excel has no enforced relationships, no version control and no due-date engine, so the moment quality has to behave as a connected system rather than a filing cabinet, the spreadsheet quietly breaks.

Five ways spreadsheet quality fails an audit

1. Uncontrolled versions — nobody knows which file is current

ISO 9001 clause 7.5 requires controlled documents: a defined version, an approver, and withdrawal of obsolete copies. A shared folder with ControlPlan_final_v3_REV(2).xlsx is the textbook failure. An auditor who finds two live copies of a control plan, or a work instruction with no approval trail, writes a non-conformity on the spot. 2. No calibration due-date engine

Clause 7.1.5 requires measuring equipment calibrated on a defined frequency with records. In Excel the next-due date is a cell someone has to update, and the alert is a diary reminder someone has to remember. When a gauge slips past due and is still in use, every measurement it produced becomes suspect. A gauge register derives the next-due date automatically and alerts before it falls due — the single most common spreadsheet failure an auditor finds.

3. No traceable NCR → 8D link

A rejection log in one workbook and an 8D report in another Word file cannot prove that the corrective action actually addressed the rejection that triggered it. There is no enforced link from the defect, to the containment, to the root cause, to the CAPA, to the FMEA re-score. An auditor asks "show me the 8D for this rejection and the FMEA change it produced," and the spreadsheet plant reconstructs it from memory. A QMS carries that chain as linked records — NCR to 8D to CAPA.

4. No audit trail or access control

A spreadsheet cell can be changed by anyone, any time, with no record of who or when. That defeats the entire point of a quality record: an inspection result you cannot trust was not altered is not evidence. A real system audits every write and controls who may enter, approve or change a record by role.

5. Capability and SPC done by hand

Cp and Cpk calculated in a one-off spreadsheet drift out of step with the live specification limits, and control charts built by hand are rarely maintained. When Excel is fine — and when to switch

Excel is genuinely fine when quality is one person checking a handful of parts against a drawing, with no external audit and no customer demanding PPAP. Switch when any of these become true: you are pursuing or holding ISO 9001 or IATF 16949 certification; a customer requires PPAP submissions and 8D responses; you have more than a few gauges to keep in calibration; or your rejection log has stopped telling you anything because nobody analyses it. At that point the spreadsheet is no longer saving money — it is hiding risk.
